Your Guarantee Isn’t the Risk. Your Lack of One Is.

I’m sitting across from a leadership team of smart, hardworking people who have built something real, and I bring up the idea of a guarantee. Someone crosses their arms. And then it starts:

  • “We can’t promise that every time.”
  • “Some clients will take advantage of that.”
  • “We’d need a ton of fine print to protect ourselves.”
  • “We might waste money or inconvenience our team.”
  • “Maybe one day, when we figure out our delivery model better…”

I get it. A guarantee feels like exposure. Like you’re handing the keys to your business over to your most difficult customer and saying, “Have at it.”

But the fear you feel about offering a guarantee is largely theoretical. And the cost of not having one is very real.

What a Guarantee Actually Does

A guarantee is not a legal document or a trap door for terrible clients. It’s a marketing tool, and an effective one at that.

Its singular job is to reduce the hesitation your prospect feels about saying yes.

Every prospect sitting across from you is running a mental calculation. They’re asking themselves: What if this doesn’t work? What if I spend this money, disrupt my team, and get nothing for it? The anxiety of that unknown is one of the biggest reasons people don’t buy.

A well-designed guarantee doesn’t just answer that question; it eliminates it. It says, we are confident enough in what we do that the risk is ours, not yours.

When you offer a simple, valuable guarantee, you’re not being naive. You’re being strategic. You’re removing the last wall between a prospect and a yes.

The Costco Christmas Tree Return

In January 2018, a woman walked into a California Costco and returned her Christmas tree. The story went viral after the customer behind her posted a photo on Facebook, captioned: “Woman in line at a Costco, totally nonchalant, to return her Christmas tree ‘because it is dead’ on January 4th.”

The tree was accepted. Full refund.

Costco employees have seen people return mattresses after sleeping on them for years, return a bottle of empty wine with the complaint that it “gave them a headache,” and bring back half-eaten containers of food for full refunds. A couple even went viral on TikTok after successfully returning a five-year-old queen mattress, claiming it had become “uncomfortable.”

And yet, Costco keeps winning. They are one of the most beloved, most profitable retailers on the planet. Their “Risk-Free 100% Satisfaction Guarantee” isn’t a liability. It’s a core piece of their brand identity and the reason why millions of people pay the membership fee just to be able to shop there.

Starbucks works the same way. Didn’t like your drink? They’ll remake it, no argument, no hesitation. It’s not charity; it’s a conversion strategy.

“But What About the Clients Who Will Take Advantage?”

A small percentage of clients will push the edges of any guarantee. But in the grand scheme of things, your guarantee builds trust with consumers, and the occasional bad actor doesn’t erode the business. The trust more than compensates for it.

For every one client who unreasonably invokes your guarantee, there are likely ten prospects who signed with you because the guarantee was there. You’ll never see those ten people thank you for it; they’ll just become great clients (who might not have acted if the guarantee weren’t available). The abusers are visible; the converts are invisible. Don’t let the visible minority shape the experience for the majority.

And practically speaking, most clients who are unhappy enough to invoke a guarantee are already unhappy. The guarantee doesn’t create the problem; it just determines who absorbs it. Without one, you both lose. With one, you keep your integrity intact and often salvage the relationship.

Making Your Guarantee: Simple Is the Point

The next objection I hear is about fine print. “We’d need so many conditions and carve-outs.” In most cases, you wouldn’t (and shouldn’t).

Complexity is the enemy of trust. The strongest guarantees in business are often one sentence. “Love it or we’ll make it right.”

Fine print filled with specific conditions signals that you don’t fully believe in your own guarantee. It moves the anxiety from your prospect to your lawyers.

If you can’t state your guarantee in a single clear sentence, you haven’t yet decided what you actually stand behind.

What Are You Waiting to Figure Out?

Putting off your guarantee decision is costly. “One day, when our delivery is more consistent…” Here’s the reality: your delivery gets more consistent when you’re held accountable to it. A guarantee accelerates your operational improvement; it doesn’t wait for it.

The strongest EOS companies I work with share this in common: they’ve made a clear promise to their clients and built their operation around keeping it. The guarantee didn’t push them into retreat. It pulled them forward.

Your prospects are weighing the risk of working with you. A well-crafted guarantee is one of the clearest signals you can send that you take that responsibility seriously. Stop waiting until everything is perfect. Make the promise, then build the team and processes worthy of it.
